V: You spoke about the need for owners to go “all in” on prefab. What is preventing owners from giving factories multi-project pipelines to help drive long-term growth in offsite construction?



B: There are several challenges for owners considering prefabrication. Most often, the real limitation within owner organizations is the politics of purchasing or the perceived need to validate a competitive procurement process when introducing prefabrication.



Prefabrication, like any form of product assembly, brings together fewer discrete parties than traditional construction. A bathroom pod may represent seven or eight trades, yet a fabricator can perform all of those scopes under one roof with a single type of shop technician. Because there is only one firm involved, buyers ask: How do we know we’re getting the best deal? How does a GC know whether a prefabricated plumbing or electrical assembly is fairly priced and do they even care? Few GCs have that depth of cost understanding.



Extend that concept further to fully fabricated modular buildings. Several serial builders —&nbsp;<a href="https://www.marriott.com/default.mi" target="_blank" rel="noreferrer noopener">Marriott</a>,&nbsp;<a href="https://www.hcahealthcare.com/" target="_blank" rel="noreferrer noopener">HCA</a>, and&nbsp;<a href="https://www.encompasshealth.com/" target="_blank" rel="noreferrer noopener">Encompass Health</a>, to name a few — have gone all-in on prefabrication. They understand what to expect from their supply chains, yet there is still significant variability in approach among firms like&nbsp;<a href="https://www.modlogiq.com/" target="_blank" rel="noreferrer noopener">MODLOGIQ</a>,&nbsp;<a href="https://www.bloxbuilt.com/" target="_blank" rel="noreferrer noopener">Blox</a>, and&nbsp;<a href="https://www.bildt.com/" target="_blank" rel="noreferrer noopener">BILDT</a>, even though the intended outcome is similar. The only real way to validate pricing is against industry benchmarks or prior project costs, not against another contractor’s bid. Ultimately, this is an issue of trust. Owners who value greater project certainty, faster schedules, and higher quality at a competitive price will move forward. Those who must prove a traditional competitive process will struggle to adopt these techniques until the modular marketplace matures significantly.



Another reason clients hesitate is that, at the first sign of trouble, many default to: “We’ll just do it conventionally.” Cost issues, schedule pressure, logistics, or AHJ (authority having jurisdiction) challenges often trigger that response. In doing so, many lose sight of the bigger prize — repetition and simplification — when challenges arise. Every project experiences ups and downs from concept through completion. Staying the course is a bold choice when pressure mounts.



Finally, the cash-flow curve on a volumetric modular project is much more front-loaded than on a traditional build. Project financing looks different. Is a lender involved? Are they educated on portfolio-level benefits rather than a single project? Are they incentivized to participate beyond one deal? Who insures the project from factory production through storage, transport, site staging, set, stitch, and final turnover — and is that coverage seamless?

V: How should general contractors and specialty contractors investing in prefab balance short-term losses with long-term improvements in ROI, prefab efficiency, and superior productivity over traditional construction?



B: The AEC industry views R&amp;D as a foreign concept. Owners aren’t accustomed to paying for it, either; they’re used to getting $0.50 on the dollar from one of the least efficient industries known to man. They aren’t used to buying products; they think in projects. The standard performance metrics used to keep score for contractors also don’t align well with manufacturing. Managing cash is very different from managing inventory and funding R&amp;D.



The good news is that projects can serve as a launchpad for products. Fabricators can amortize product development across a sequence of projects in exchange for a reduced initial price. Perhaps you lose a little on job one, break even on job two, and generate upside on job three. Jobs four and five make the investment worthwhile.



There is simply too much Design for Manufacturing and Assembly (DfMA) involved in a first run to expect to break even or turn a profit immediately. Company governance has to understand that making an omelet requires breaking eggs.
